Take, for example, a cross-functional project team formed six months ago. Meetings are outwardly polite, but decisions are not executed, and exchanges of "that's not our job" between departments are increasing. Disagreement never surfaces publicly but is voiced in private chats, so I judge the team to be in a submerged Storming stage. To reach Norming, the conflict must first come into the open. As a member, I can raise the issue candidly in a meeting as my own difficulty ("the role boundaries are unclear and it's hurting my work") and propose to the leader a working session to document roles and decision rights. I can also act as a bridge, encouraging colleagues who complain privately to say it in the room.
The practical value of Tuckman's model lies in diagnosing the stage from observable signs. Forming shows politeness and watchfulness; Storming, conflict over roles, authority, and methods; Norming, agreed norms and rising cooperation; Performing, autonomous problem-solving and high mutual trust. The state in the model answer, calm on the surface, poor follow-through, complaints voiced privately, is a hidden Storming, and it is where many teams stall longest. Patrick Lencioni's "The Five Dysfunctions of a Team" explains how absence of trust breeds fear of conflict, which cascades into lack of commitment, avoidance of accountability, and inattention to results. Moving forward requires structures that bring conflict safely into the open, such as written roles and agreed norms, and members as well as leaders can initiate them. Habitually diagnosing one's own team objectively is foundational leadership training.
Diagnosing your own team is prone to bias from your position and feelings, especially if you are party to the conflict. Raising conflict from a member's position also risks being labeled a troublemaker.
Do not diagnose alone; ask two or three trusted colleagues to apply the same framework and compare views. When surfacing conflict, frame it as your own difficulty in serving the team's goal rather than as criticism of others, and consult the leader beforehand so the discussion has a sanctioned space.
