In preparation, document the gap between expectations and results with concrete examples and numbers, and check whether you contributed to it through unclear direction or insufficient support. In the meeting, state the purpose as building a plan together for them to succeed in this role, lay out the facts, and ask for their perspective. Jointly identify the cause, whether skill, motivation, environment, or fit, then agree in writing on specific 60-to-90-day goals, how they will be measured, the support you will provide, checkpoints, and the consequences if they are not met. Afterward, review weekly, recognize improvement immediately, and if there is none, follow the plan to the next decision, such as reassignment or a supported exit. Involve HR and keep records throughout.
A full year of sustained underperformance has moved past diagnosis into formal performance improvement. Still, as Kim Scott's "Radical Candor" suggests, ask whether earlier verbal reminders were actually clear; many managers avoid conflict, soften the message, and leave the person unaware of the seriousness. Following the principle that "clear is kind" (Brené Brown), stating facts, expectations, and consequences in writing gives the person a fair chance. SMART goals with explicit support make the plan function as help toward success rather than a paper trail for dismissal. As Douglas Stone and colleagues argue in "Difficult Conversations," hearing the other person's view first reduces defensiveness. Documentation and HR involvement protect both the individual and the organization.
In many organizations a PIP is understood as a de facto termination notice, so the person disengages and starts job hunting the moment they receive it. If the manager has already decided the outcome, support becomes perfunctory and improvement is foreclosed from the start.
Co-create the plan as a success plan and include the manager's own commitments such as weekly coaching and clearer task definition. At the same time, discuss honestly the possibility that the role is a poor fit, and put internal alternatives or supported external transition on the table, so the conversation becomes about the person's next step rather than a sanction.
