In the optimistic scenario, reporting and coordination chores disappear and managers evolve into specialists in developing people, focusing on coaching and strategic judgment. In the base scenario, fewer managers remain, but they persist as designers and mediators of hybrid human-AI teams. In the pessimistic scenario, hierarchies compress sharply and many middle managers must shift to specialist roles or exit. To stay valuable in every scenario, managers should: contribute through goal-setting and prioritization rather than relaying information; systematically build coaching skills; maintain one area of technical expertise so they can return to hands-on work; and use AI tools themselves to gain experience redesigning how their teams work.
Middle management's traditional functions fall into four groups: relaying information up and down, tracking progress, allocating resources, and developing people. The first two are more readily substituted by AI; the latter two depend heavily on human judgment and trust. Gary Hamel's 'humanocracy' and Frederic Laloux's 'Reinventing Organizations' provide the intellectual background for reducing management layers. At the same time, internal research such as Google's Project Oxygen showed that good managers measurably contribute to team outcomes, so the value of management itself does not vanish. The key is to deliberately shift your time and skill investment away from easily substituted functions toward those that are hard to replace, before the organization makes that decision for you.
Flattening may be efficient in theory, but in practice decision load concentrates on a few people, and the disappearance of the career ladder makes motivation design harder. Coaching skill cannot be built quickly, and managers risk losing their role before they or the evaluation system have adapted.
Organizations should create growth paths other than promotion, such as specialist tracks and project-lead roles, to replace vanishing management posts. Individuals should join training or practice communities for one-on-ones and feedback skills now, and start small experiments in AI-supported team operations within their own units, positioning themselves as leaders of the change rather than waiting for it.
